We know, we know ā the phrase āknow your numbersāĀ gets thrown around all the time in business spaces. But every time someone says that, the real question is ⦠what numbers?!
Because letās be honest: if youāre a service-based business owner, especially in the home service world, it can feel overwhelming trying to figure out what actually matters and whatās just noise. This week on Hustled Up, we pulled back the curtain on exactly what we track in our business and how those numbers help us make smarter decisions, grow intentionally, and spot problems before they snowball.

Why tracking numbers actually matters
The biggest thing weāve learned is that numbers help take the emotion out of decision-making.
Sometimes we feelĀ like business is slow.
Sometimes we feelĀ like our marketing is crushing it.
Sometimes we feelĀ like sales are off.
But feelings can be misleading. The numbers tell the truth.
When you track consistently, you can stop guessing and start identifying exactly where something may be off. Is it a lead problem? A sales problem? A retention issue? A recruiting bottleneck? A quality control concern? The data will show you exactly what you need to know!
The numbers we track weekly
Every week, our leadership team comes together for our Level 10 meeting, and each of us reports on the numbers tied to our role. This is one of the most important meetings in our business because it gives us a real-time look at the health of the company.
Some of the weekly numbers we track include:
total leads
sales conversion rate
quoted-to-close conversion
clients gained and lost
cancellations and skips
recruiting metrics
marketing spend
revenue
visit count
weekly run rate (can't lie, this one is mostly for funsies)
complaints and quality control issues
technician payroll ranges
Yes, it sounds like a lot, but once it lives in a spreadsheet and everyone owns their lane, it becomes second nature āØ
Why we report by role
One of the most helpful things we shared in this episode is that we donāt just dump numbers into a spreadsheet and forget about them. We review them together.
Each team member reports on the KPIs connected to their department. This helps us quickly pinpoint where something may be breaking down.
If leads are low, thatās one conversation. If leads are strong but conversions are low, thatās a completely different one. Thatās where the magic happens! š«
The stories we make up in our heads
This was one of our favorite takeaways from the episode. Sometimes we tell ourselves stories that simply arenāt true.
For example: for the longest time, we were convinced our social media leads were our āhottestā leads. They were fun. They loved our content. They engaged with our brand. But once we started tracking conversions by source, we realized something wild: Google leads were converting at a much higher rate. š Oops. Without tracking that number, we would have kept investing based on feelings instead of facts. That one metric completely changed how we allocated our marketing budget.
You do NOT need 50 KPIs
Let us lovingly say this louder for the people in the back: you do not need to track every single thing.

growth
retention
recruiting
quality
revenue
Pick 3ā5 numbers to start and build from there. The goal is not overwhelm. The goal is yo be able to makle better decisions!
